面对纷争不断的共享住宿市场 主打高端别墅的“第六感”如何另辟蹊径?

【环球旅讯 曾宪天】关于近年来火热的共享住宿领域,有人说下半场,也有人说冲刺赛,总之纷争不断,热闹非凡。具体来看,途家在去年10月底并购携程、去哪儿的公寓民宿业务后,凭借全国300多个城市约44万套房源的实力,俨然成为中国共享住宿领域的领头羊。而小猪、蚂蚁、木鸟等短租企业也紧随其后,同样在高速发展着。

另一方面,今年3月,在全球市场大获成功的Airbnb高调宣布针对中国市场的本土化策略,发布中文名字爱彼迎,任命中国区总裁,大有发力中国市场的意味。

不过,喧嚣之下,仍有人能找到那么一块“净土”,默默地发展着,高端别墅度假领域便是如此。而自2014年5月上线以来,主打境外度假的高端别墅短租平台第六感SenseLuxury(下称第六感)就已经在这一细分领域中发展了三年。


第六感创始人边浩

选对方向 自然不会这么“累”

第六感创始人边浩曾在风险投资机构工作多年,出于兴趣,他一直对旅游行业保持着关注,也是为自己的创业做积累和准备。“旅游市场规模大,潜力大,增长也快速,但也存在着很多问题。”边浩分析称,旅游业较为分散,竞争门槛低,从业者水平参差不齐,用户旅游体验缺失导致品牌化程度不高等等,都是创业者需要面对的问题。

随着国内出境游的火热,边浩希望从中寻找创业的机会。在他看来,出境游分为机票-大交通、住宿以及当地玩乐三个方面。在机票-大交通以及当地玩乐领域中,创业公司要想与当下的旅游巨头们拼资源、拼速度,是很难有突围机会的,所以边浩聚焦在了住宿领域。

“住宿是出境游用户衡量旅程满意度里非常重要的一个因素。”边浩认为,中高端用户更加偏重以优质住宿体验为导向选择出境游产品,而比起旅游巨头,创业公司的灵活性恰巧是其完善细节服务,打造优质住宿体验的优势所在。

另一方面,OTA巨头们在标准化住宿产品的竞争壁垒难以突破,而在以Airbnb为代表的共享住宿业态的启发下,而针对中高端、高净值用户的定位,做高端别墅度假的短租业务也就自然呼之欲出了。边浩也坦言,第六感创立之初的定位,便是做“高端版”的Airbnb。

经过三年多的发展,边浩认为聚焦高端别墅短租领域,是个十分正确的方向,但是还需要一定的时间周期来培育和壮大这一市场,这也表示这一市场的潜力和未来是值得期待的。

边浩也表示,回看国内整个共享住宿市场的发展,大家普遍做得很“累”,这关键在于需求和供应的匹配不是自然形成,而是人为创造出来的。

无论是针对用户的高额补贴、还是针对房东的优惠签约政策、甚至是帮助房东装修等等举措,都是共享住宿领域的玩家们在引导用户,从原有的住宿与酒店自然匹配链,转向他们所创造的住宿与共享住宿业态的新式匹配链,而这个过程注定是个苦活累活。

而对于高端别墅短租领域来说,边浩认为,中高端用户群体不仅强调高质量,还更倾向于多元化、差异化的住宿体验,所以用户需求和高端别墅的供给匹配是自然形成的,不需要进行人为创造和引导,自然也就省去了很多苦活累活的过程。

也正是如此,第六感才得以在发展中更为专注地深入海外目的地,扩充房源,深挖和完善各种服务细节,提升用户体验。边浩也表示,十分看好高端别墅度假市场的潜力,第六感选对了方向。

“不懂旅游”的团队 或许没那么糟糕

边浩介绍称,目前第六感团队70%由刚毕业的大学生组成,他也坦言,其实包括核心管理层在内,第六感的团队成员也都几乎没有旅游相关工作经验和背景。

“外行想要做好旅游,真的很难,但年轻团队的优势在于学习和创新。”边浩认为,传统的旅游从业者,往往会陷入一种做商品交易层面的固化思维,忽视了体验和创新。即产品采购、打包、定价、销售、返点等等流程的循环,而这也恰恰是没有旅游背景的第六感团队,天然能避开的“坑”。

“凡是用户体验缺失的环节,我们都要想办法去解决。”边浩表示,第六感团队一直坚持从用户需求出发,结合团队自身能力,完善产品服务和体验,而不是单纯的从产品销售层面来考虑问题。

另一方面,由于创业团队偏年轻化,对于人才的内部培养就显得十分重要。有许多成员是从实习生开始就加入团队的,边浩也给予了他们足够的发挥空间,用他的话来说,就是整个团队一起学习和摸索着向前走。

举个例子,有位实习生A,最开始从事新媒体运营和市场策划的辅助性工作,正式入职后被安排做微博等社交媒体账号的运维。边浩并没有设置一些条条框框来束缚A的工作,而是放手交由她来负责。

“坦白说,我从一开始就对微博渠道没有什么期待值,只是单纯抱着公司要有微博账号的想法而已。”边浩表示,A通过自己的积极探索和尝试,微博渠道活跃度日渐增长,最后居然还为第六感带来了不少订单,这是大大超乎预料的。

另外,在针对银行等高净值客户的宣讲会中,面对台下数十位潜在用户,A在宣传演讲中的表现也显得游刃有余。类似的案例还有不少,这也让边浩认为,即便是缺乏旅游背景的年轻团队,也能走出一条合适的发展路子。

房源把控 关键在于实地体验

除了团队,共享住宿要面临的关键问题还在于房源的品质与把控,高端别墅领域尤为重要。据第六感提供的数据显示,其别墅房源覆盖197个海外目的地,近3000套房源,别墅短租产品还提供包含司机、厨师、保安及管家顾问等的24小时“管家”服务。

而根据环球旅讯对其他短租平台进行的横向搜索对比来看,在海外别墅房源方面,第六感的覆盖地区与数量确实存在一定的优势。

“第六感扩充房源,靠的是先发优势,时间积累以及声誉口碑等要素。”边浩表示,第六感2014年便进入别墅度假领域,主要通过寻找和签约专业的物业管理公司来扩充别墅房源。每个物业管理公司旗下管理着多套别墅房源,第六感团队从中考核筛选出较为优质的房源进行签约。

其实,在发展房源的过程中,也有一些业主希望跳过物业管理公司,直接与第六感签约上线房源。但边浩仍然坚持通过物业管理公司达成合作,因为别墅的日常维护、接送机等用户接待、管家服务等等都可以交由当地管理公司来提供,第六感则省下了不少别墅运维的成本。

值得一提的是,创立初期的第六感,在签约别墅房源的过程中也遇到不少困难。例如最初房东以及管理公司均拒绝与第六感团队进行沟通,甚至还误以为第六感是“骗子公司”。

第六感的团队通过积极参加高端行业展会、深入目的地寻找房源,以及在漫长的积累与运营过程中的良好口碑效应,慢慢获得了别墅房东以及当地物业管理公司的认可。边浩也坦言,从最初的被误解和拒绝,到现在各目的地房源主动联系推动合作的过程,其实真的挺艰难。

同样的,第六感所谓的“声誉口碑”的积累也不是一蹴而就的。在边浩看来,别墅度假的用户体验,很大程度是由房源的硬件设施来决定的,所以第六感团队每年要花费大量的时间去进行现场实地考察、试睡。

“别墅的服务需要完善,装饰和设施都需要定期升级换代。”边浩表示,第六感的考察团队会分为不同的小组,每个小组分配一定量的房源进行实地考察、拍照、打分等,每天可以完成二十多套别墅房源的核查工作。

另一方面,第六感会追踪用户反馈,根据用户对于体验好坏的评价,发现产品服务存在的问题,从而加以改善。边浩认为,高端别墅原本就具备优质的硬件和服务属性,再加上第六感针对提升用户体验,较为体系化的实地考察和筛选优质房源的做法,让第六感运营至今积累了良好的口碑和用户满意度。

当地玩乐? 我们不讲这种不靠谱的故事

边浩认为,家庭度假、婚礼蜜月、公司团建、朋友聚会等等,由于别墅的使用场景是多元化的,所以第六感的用户群体同样也具备多样化的特征。对此第六感也提供几千至数万元每间夜不等的多层次别墅短租产品。他也介绍称,第六感通过APP、官网等自营渠道,目前已累积服务过近9万名用户。

“总体来说第六感的用户多以高消费能力,有一定事业基础的中高端人群为主。”边浩表示,第六感的用户,拥有着一定的语言能力,出境游频次也往往高于其他用户群体,在出境游中通常拥有着超乎想象的独立性。

具体来看,用户更加偏爱自由行,即在预订别墅前,基本上已规划和预订好了其他的出游行程。另外,别墅方面所提供的管家服务,也可以完成一些当地玩乐的信息咨询以及辅助预订的服务,根本不需要第六感进行介入。

另一方面,边浩也表示,从别墅场景延伸出当地玩乐服务,看似顺理成章,实际则并不靠谱。他坚持认为,要把控好当地玩乐产品的品质,一定要跟别墅房源一样,花费大量的时间和精力实地考察和体验。

然而当地玩乐碎片化的产品属性,势必会为实地体验增加巨大的工作量,这是第六感的团队所无法完成的。第六感提升口碑和用户体验的策略,也不会上线销售未经品质验证和筛选的当地玩乐产品。

“其他类似Airbnb在中国市场推出的Trips产品服务,我们也不会跟风。”边浩认为,第六感还是会专注于完善别墅短租的主营业务,不会盲目扩张自身的业务线。

趁竞争“真空期” 加速奔跑

“实际上在高端别墅短租领域,第六感已经做到了国内市场第一的位置。”谈及第六感所面临的竞争环境,边浩坦言有不少竞争对手在“搬运”第六感平台上的数据。举例来说,某些竞争对手并没有实际对接某些房源,其前端展示的报价、房源位置、文字翻译、图片等等信息都是从第六感平台上“扒”过去的。

还有另一种竞争对手,是以帮助用户进行Airbnb代订业务起家,许多房源信息也都是从Airbnb上“扒”下来,当做自己的房源进行展示和售卖,当用户发来订单时,这类竞争对手则会转而向Airbnb平台进行预订。

边浩猜测说,对方这样做,或许仅仅是为了让自己“看上去”多一些目的地和房源,方便向资本市场讲他的故事。而对于这类竞争对手,边浩表示并不需要担心,第六感只要坚持做好自身业务,这些竞争对手则无法带来实质性的威胁。

另一方面,途家发布“欢墅”品牌进入别墅度假市场,而小猪、蚂蚁等各大短租平台也都在完善和扩充别墅房源。Airbnb也刚完成收购一家定位与第六感十分接近的加拿大高端短租公司Luxury Retreats,开始试水高端短租服务。

对此边浩则认为,即便如途家发布“欢墅”品牌,也更多倾向于国内别墅度假市场的开发,而整体来看行业巨头们也还尚未真正聚焦于高端别墅短租领域。即便他们进入这一市场,也需要一定的时间周期来展开布局。而原本就具有一定先发优势的第六感,仍可以利用这一“真空期”,加速规模化的扩张。

受资本市场的青睐,或许是边浩对于第六感加速规模化扩张的底气所在。据了解,上线至今,第六感先后完成了三轮融资,投资方有中兴合创、SIG海纳亚洲创投基金、华岩资本以及高和翰同。

有了充足的资金储备,边浩表示将扩大团队规模,加大产品营销和开发拓展的投入,更重要的是,第六感未来也将不断寻找定位相匹配的公司,开展投资并购,从而加快规模化的进程。

另一方面,投资方为第六感带来的,不仅仅是资金层面的支持,其中的资源联动有着十分广阔的想象空间。例如,高和翰同是国内中国第一支专注于房地产轻资产领域的股权投资基金,该团队深耕地产行业超过15年,完成地产股权类投资超过200亿元,曾经投资过7天连锁酒店、红星美凯龙、魔方公寓等项目。而SIG、华岩资本以及中兴合创,在营销广告、生活消费、电子商务、交通出行等等领域都有着不少的投资案例。

“目前的资源联动集中在流量、会员、广告推广、活动赞助等方面。”边浩坦言,投资方为第六感的外部营销推广以及拼接旗下其他投资企业资源方面带来了许多帮助。

由于自身就有投行背景,边浩也十分清楚,资本市场只会帮助创业公司更好地铺路,而公司的内部运营以及产品创新,则更需要创业团队本身来认真打磨。他也认为,第六感未来坚持把产品和用户体验做好,把团队建设好,一定会慢慢发展到相应的高度。

其实对于第六感所强调的用户体验来说,或许完善平台与房源间的系统对接,提升信息化程度,是个值得完善的方面。其实环球旅讯在预订测试时发现,会出现某些别墅房源各个时间段都无法预订的情况。对此边浩解释称,或许是因为该房源已经全年出租,而第六感方面没有及时下架,才导致这样的情况发生。

边浩也坦言,虽然第六感方面能做到15分钟内确认用户订单,远超国际上24小时处理时间的标准,但依然是依靠人力来保障。而整体来看,别墅短租领域的信息化程度普遍偏低,目前第六感平台也只与小部分房源实现系统对接。边浩也表示,信息化程度的提升,其实也是需要平台方与房源方双向推动的过程。

而在边浩看来,第六感面对着足够庞大的市场,想要切下更大的“蛋糕”,加强和提升营销能力显得十分迫切。其实在环球旅讯看来,或许是因为投行出身,看过太多创业公司的沉浮故事,边浩对于第六感的发展有着十分清晰的认识和规划。无论是面对房源、用户、竞争还是资本市场,边浩似乎都显得胸有成竹。

“还有什么业务是某某巨头不做的吗?”这是如今很流行一句调侃语,也道出了行业巨头们全面抢占赛道的现状。而对于边浩的第六感来说,则根据用户需求以及自身团队能力,对于有所为而有所不为做出了十分明确的划分。或许,这种“定位”式的打法,才能让第六感这样的创业公司走得更好更远。
